Will This Business Ever Make Money? - NYTimes.com

I recently had a conversation with a woman, Leah Rosch, who has been asking herself the kinds of questions that many business owners ask after a few years of struggling: Will this business ever make money? Do I have what it takes to succeed? Is it time to quit?

About six years ago, Ms. Rosch started a company called ?What a Cookie!? It is an artisanal, decorated-cookie business, specializing in party favors ? holidays, birthdays, corporate events ? and gift arrangements. She told me that she had never owned a business before and has been ?spiraling slowly downward? of late, ever since her accountant told her that her cookies were too labor-intensive to build a business around ? one that will pay a living wage, in any case. As a last-ditch effort, she e-mailed me her ?assessment for the future? along with some questions.

I have found that most people who start businesses are talented, passionate, and experienced at doing something, whether it?s writing software, cleaning houses, selling clothes or making cookies. If their businesses fail, the reasons generally have little to do with that talent, passion, or ability to make their product or provide their service. More often, the problems have more to do with marketing, management and finance, but they come disguised as a lack of cash, a lack of customers and a lack of good employees.

Because Ms. Rosch is struggling with the kinds of issues that many owners encounter, I wanted to share our exchange, and she graciously agreed. I hope the conversation,?which has been condensed and edited, will be helpful to other owners facing similar problems.

Me: Your accountant is telling you what your financials say, and have been saying ? that you can?t make money doing business the way you are doing business. That is just an accounting conclusion. Now you need an accounting solution, changing the business so that the numbers work.

Ms. Rosch: I understand about my accountant, but I think he?s looking at my bottom line the past several years and sees no significant income, and he figured he needed to warn me! Fact is, it?s hard not making any money, but easy ? especially when the business is young ? to get caught up in the mindset that money will come in eventually.

Me: I understand. My point is, you need to look at whether the business can be fixed. There is no question that continuing what you are doing is not going to all of a sudden start producing a profit. Let?s talk about your prices. Do you know your cost per cookie?

Ms. Rosch: I did a painstaking cost analysis several years ago and keep extrapolating upwards to keep up with costs. So now, with everything ? ingredients, printed labels, cellophane bag, ribbon and labor per average one cookie ? the real cost per cookie is about $2.25 per, for which we charge between $3.85 and $5.

Me: How did you figure how long it takes to decorate one cookie?

Ms. Rosch: We ballpark it at 10 cookies an hour, which is on the high side for the typical styles.

Me: Better to start high. What are you paying?

Ms. Rosch: Highest is $15 an hour to the top cookie decorator.

Me: Which means, with FICA, etc., it?s at least $16.50 an hour. So $16.50 divided by 10 per hour is $1.65, just for labor. Add in everything else, and it is probably costing you more than $3 per cookie. Which doesn?t leave you enough to cover your fixed costs.

Ms. Rosch: No wonder I am going broke!

Me: Exactly. That?s a rookie mistake. You?re underpricing to attract business ? or at least not to discourage business ? and you are not making any money. You need to stop this cold. There are three things you need to figure out: What does it really cost to make a cookie? What margin do you need? And how much do you need to live on, or what kind of profit do you need? For example ? and? let?s keep numbers easy for the sake of figuring this out ? if you determine that you need to have a gross profit of $120,000 to cover your all of your fixed costs, including advertising and your salary, and your gross profit margin is 60 percent, you need to have sales of $200,000 per year.

Can you do that? Can you command a 60 percent margin, or more, selling specialty cookies to a corporate market? Can you make $200,000 worth of product out of your existing facility? That is $800 per day. That is a lot of cookies. My guess is that you can?t do this making a commodity product. You need to find a business model that works. These numbers are just examples, but is there a market for high-end specialty cookies?

Ms. Rosch: I don?t know. That?s what I?m trying to figure out! Maybe I need to change the direction of the company, streamline our offerings and better target the corporate crowd. For instance, I love the concept of creating highly custom corporate cookie gifts ?

Me: I don?t want to know you?re in love with a concept ? you need to be objective, but I like how that sounds. You need to sit down with a blank piece of paper and figure out how to build a business that would net you the money you need.

Ms. Rosch: I?ll try to figure out costs and stuff for this. But I?m not sure I can do the business as we?ve been doing it, producing this line. I think it would need volume ?

Me: I think you keep this very high end. It?s corporate gifts ? law firms, Realtors, all kinds of businesses need some novel thank-you gift to send clients. Who wouldn?t want a knockout really good tasting cookie with a clever saying? I?m talking, make one killer cookie that?s in a great box. It?s all about presentation.

Ms. Rosch: O.K., well, maybe. But I still have the whole thing about being out of my element running a business. For example, in the past year, I?ve gone through four cookie decorators. It?s exhausting to keep training people only to have them leave for a better-paying job.

Me: You?re not hiring the right people.

Ms. Rosch: So how do I hire the right people?

Me: How are you finding people?

Ms. Rosch: Ads on Craigslist, mostly. Because newspapers charge a minimum of $100 to run an ad for two weeks, which can add up to a small fortune, after a while.

Me: I don?t know ? I think hiring the wrong person is what can really add up to a small fortune. My business has actually had some success with community newspapers. Are you requesting culinary degrees or experience?

Ms. Rosch: No, in fact we often do better with non-culinary types because we?re not ?culinary? enough. Decorating cookies is more like a craft, so it?s often easier to train people with artistic ability. But it does help if someone has had some bakery work experience in that they get the production end of things ? how to work efficiently. The decorator I just lost went to a private bakery where she?s getting $25 an hour, which of course I couldn?t begin to compete with. But she has worked in big production settings and so was helpful with setting up efficiency and prioritizing and speeding people along.

Me: Well, no reason you need to be paying $25 per hour. You need to look at who you are hiring. No offense, but this isn?t brain surgery. You don?t need someone with a college degree. You need to hire people who are good with their hands, and expect to get paid a production wage that will work for the business.

Ms. Rosch: I?m not looking for college degrees, but because it?s a small artisanal concept, I do think I need people I can communicate with. And if I?m paying less than a competitive rate, it?s like a quote-unquote sweat shop ?

Me: Stop! Stop with these preconceived notions. Why is it a sweat shop? Will you have 60-hour work weeks? Bad working conditions? You certainly are not paying minimum wage. You need a paradigm shift. You need to hire people who need and want the job; they are less likely to leave if you treat them well. You told me that the other bakeries you have talked to have the same problem, finding and keeping employees. But I can tell you that talking to other people in your industry is like a self-fulfilling prophecy. It?s not where you get solutions; maybe commiseration, which can be useful in a different way. And if you want people to ?communicate with,? make some friends! Look, every business has challenges and problems and puzzles, and you need to address each one. And just because you?ve tried something one or two ways with no success doesn?t mean the third way won?t work. Running a small business is puzzle-solving. I think you have the raw ingredients ? if you can make the math work.

The bigger question: Are you willing to do what it takes? Or to put it another way, how bad do you want this?

Ms. Rosch: Well, I?m certainly willing to try to figure this out.

Me: There is no try! There is either do or not do. That?s from Yoda in Star Wars. Success is about your resolve and persistence ? and, of course, whether there?s enough of a market for what you want to do. And again, some of the problems that you have been having, like not understanding your true costs, are common mistakes among rookies.

Ms. Rosch: How long is one a rookie? I?ve been at this for more than six years!

Me: In some ways, we?re all rookies if it?s a new venture or we?re targeting a new market. But you?ll stop being a rookie when you start learning from your mistakes and stop repeating them. In learning-business years, six years is not that long. Do everything you can to fix your problems before you decide to quit: cost accounting, a budget that works, a doable marketing plan, a better hiring and management strategy. You can do it. I think.

Marvel?s Three Biggest Problems In Bringing Guardians Of The Galaxy To The Big Screen

Officially announced at Comic-Con and teased in the weeks leading up to it, was that Marvel Studios was going to make their cosmic super group, Guardians of the Galaxy, the next big team feature to come to the movie theater. Even though the GOTG was a great space opera comic series written by Dan Abnett and Andy Lanning, anyone who hasn?t been reading comics over the past 5 years will be pretty much clueless as to who this team is . So what is Marvel going to have to do to get the non-comic book reading public to the box office? The answer is nothing short of a complete and total rewrite.

The success that Marvel Studios has had since Iron Man released back in 2008 can be mostly attributed to two things. Not only have they picked tent pole heroes from the Marvel universe that even people who would never pick up a comic book could recognize, but they also pulled them from the Ultimate Marvel imprint that was started back in 2000. Ultimate Marvel was the comic giant?s effort to basically have a ?do-over? with all of the Marvel universe by creating new more cohesive origin stories and getting rid of the decades of cumbersome back story and cross-over that have hindered a lot of new readers from getting into Marvel?s line up over the years. This is the major problem with Guardians of the Galaxy, not only are they not recognizable to the general public, they don?t even have the benefit of a simplified Ultimate Marvel background to draw upon, and even though the newest iteration of the group only appeared for the first time in 2008, their origins are every bit as convoluted as any other long running Marvel super group.

Problem 1: The Origin Story

This is sort of the hardest thing to explain about the Guardians of the Galaxy, their origin story has an origin story. Back in 2006 Marvel ran a huge comic event (as Marvel just looooooves to do) that dealt primarily with their cosmic characters called Annihilation. Without going into too much detail, Annihilation was a multi issue cross-over event that dealt with the invasion of the universe by an evil super powerful space bug called Annihilus from the?Negative?Zone. It was during this massive invasion that Drax (a future Guardian of the Galaxy) kills Thanos which was his whole entire purpose in life, freeing him up do do what ever he wants to do now. So already, we have reached a point where the comic and movie universes don?t gel. If you stayed for the easter egg in the credits of the Avengers then you know that Marvel is trying to set up Thanos as the big bad for the future of the movie series.

After the Annihilation war is over, that?s when the Guardians form right? Nope, it was due to the Annihilation wave weakening the Kree empire that the next massive series event starts, Annihilation: Conquest. Even though it has the word Annihilation in it, A:C had nothing to do with Annihilus but rather another cosmic invasion that popped up right after it. It seems that the future Guardians of the Galaxy team leader, Peter Quill (aka Starlord, the guy with the mask on in the recently released concept art) did such an awesome job fighting the Annihilation Wave that he was tasked with the rebuilding of the Kree empire?s defenses in the war?s aftermath. To bad he was tricked by the techno-organic virus wielding Phalanx (another huge back story involving the X-Men) into letting them invade the Kree homeworld?s defenses and taking over the entire Kree Empire while throwing up a huge impenetrable shield that traps everyone inside of the Kree?s galaxy.

It was during the Annihilation: Conquest storyline that we see all of the Guardians in action for the first time across multiple comics, but still not working together. Starlord has most of the future Guardians with him as a low-tech (so they can?t be detected or infected by the Phalanx) Guerilla strike force behind enemy lines sorta like an Inglorious Basterds?in space, while others, like the now free to do as he pleases Drax and cosmic assassin Gamora, are infected by the virus, eventually cured and help cosmic space cop Nova with his end of the crisis, until the deed is done and the Phalanx are defeated.

It is after all of this huge convoluted setup that Starlord decides two giant cosmic events are enough for one lifetime, and decides to form what is now known as the Guardians of the Galaxy. The group was formed with the specific purpose of nipping huge Annihilation level events from happening in the first place. So the GOTG?aren?t?just some thrown together vigilante group out to fight bad guys, they are a battle hardened group of war weary survivors trying to save the universe. ?So I have no idea how Marvel Studios plans on shrinking that little nugget of origin story down to something that will fit in a 2 and a half hour movie.

A reasonable question might be, ?Why not just pull a story out of the series, surely they?ve done more stuff than all of these Annihilation cross-overs?? Sure,?they?ve?done more than the Annihilation cross-over.?They?ve?done the War of Kings cross-over and the Realm of Kings cross-over, right before they ended their series run with the opening of the Thanos Imperative cross-over. The entire continuity of the newest incarnation of the Guardians of the Galaxy is tied up in huge universe spanning cross-overs. ?I love the series, I love all of the Marvel cosmic series that Abbnett and Lanning have been involved in, but I have no idea what Marvel was thinking when they thought they could pair this stuff down into a movie.

Problem 2: The Characters

There has been a lot of whining by comic fanboys about the apparent absence of Adam Warlock from the team in the recently released concept art for the movie. To those that have a problem I would just say, what did you expect? Sure, Adam Warlock is a HUGE part of the storyline for the comic but how on Earth are you going to introduce what has basically been a sort of messianic character for the Marvel universe that has been involved in every major development since the Infinity Gauntlet series of the early 90?s? In short, you don?t. Adam Warlock is probably one of the most complex characters in all of the Marvel Universe, if the studios are staying away from him take it as a blessing not a curse. This is probably the same reason Phyla-Vell, Moon Dragon, and Major Victory won?t be in the movie either.

On the other hand, the movie will have its hands full when it comes to Starlord, which is a real shame. You might think Starlord is a pretty grandiose name for a guy that just runs around shooting things with pistols and you?d be right, it is. But the thing that really makes Starlord interesting isn?t the cool guns, wicked?face mask, and absurd name; it?s the fact that he used to be a card carrying superhero. Marvel has ignored his actual origin story since his recent comic revival, which is good because it?doesn?t?make any sense in the natural continuity of the Marvel universe anyway. To put it simply, Peter Quill was picked by an alien entity called The Master Of The Sun (apparently an old man who lives in the sun) to become a super hero protecting the cosmos. He gets a cool suit, he can fly, and he saves lives wizzing around the cosmos in a sentient ship. All goes great until he sacrifices a planet full of people just to capture one crazy bad guy and ends up in jail because of it. It was during Annihilation that Starlord breaks out of prison and proves his worth battling Annihilus. So the current saga of Peter Quill/Starlord is one of an ex-super hero who is trying to atone for his sins and his arrogance, which makes him incredibly interesting but also impossible to to sum up in an ensemble movie.

The other Guardians that appear in the concept art are a bit easier to deal with aside from Drax (who I?wouldn?t?be surprised if they got Vin Diesel to play) who?didn?t?like to play with others until he had already killed Thanos. Rocket Raccoon has had many appearances in comics before without really developing a huge?back story. Groot is a giant tree who first appeared during A:C and the only confounding thing about him is how he started off speaking in complete sentences and then for some reason when he came to the Guardians of the Galaxy series he was only able to utter the words, ?I am Groot? and no one seemed to notice. Gamora is such a marginal character in the universe that she?ll basically be a blank slate for the writers to play with as well.

Problem 3: The Name

As you may or may not have heard by now, this is not the first incarnation of Guardians of the Galaxy. The original group had a comic run in the 90?s and were a far-future version of the Avengers who battled the evil alien menace called the Badoon. When the current version of Guardians was formed, they?didn?t?even have a name, that was until one of the members of the original/future Guardians was found locked in a block of ice by the modern day group and mentioned his group?s name. Rocket Raccoon who was trying to brainstorm up a name for the new super group latched on to this and decided that they should take it as their own. While writers could easily come up with a million other ways for them to get their name without including that whole side story or including Major Victory as a team member, the main problem is, the name itself?doesn?t?make any sense.

If you have an empire in the comic books then your empire probably engulfs an entire galaxy. The three major empires in the comic books are the Skrulls, the Kree, and the Shi?ar. In the aftermath of the Annihilation Wave that threatened the entire universe, the Guardians have decided to hop around the cosmos sealing up tears in the fabric of space time and fighting whatever pops out or chooses to exploit these cosmic leaks. ?The Guardians don?t guard just one galaxy, belong to a singular empire, or even reside in one, their main base is in a space station floating at the edge of the universe. In other words, Guardians of the Universe, makes a lot more sense than Guardians of the Galaxy. In essence, if Marvel is going to make sense of this super group to the masses then they are going to have to not only remake their entire back story, but they are going to have to find a way for the name to make sense as well.

I really enjoy Marvel?s films, but my one major gripe has always been that the films seem a little too weighted down by exposition. With a completely unknown super group like the Guardians, lengthy exposition will be unavoidable. In some ways, turning Guardians of the Galaxy into a movie will be far more challenging than what Marvel did with the Avengers. If you ever treated yourself to the comics, then you know that Abnett and Lanning know how to do large scale, epic space opera, but unfortunately almost all of the stuff that makes the comics so incredibly good will have to be thrown out so as not to loose the audience. Let?s hope they figure out a way around this mess that?doesn?t?leave us with a 5 hour movie.

The research, published in G3: Genes, Genomes, Genetics, describes changes in gene expression in the nervous system following genetic manipulations of the protein TDP-43

PORTLAND, Ore. Researchers at Oregon Health & Science University School of Dentistry have discovered that TDP-43, a protein strongly linked to ALS (Amyotrophic Lateral Sclerosis) and other neurodegenerative diseases, appears to activate a variety of different molecular pathways when genetically manipulated. The findings have implications for understanding and possibly treating ALS and neurodegenerative diseases such as Alzheimer's and Parkinson's.

ALS affects two in 100,000 adults in the United States annually and the prognosis for patients is grim.The new discovery is published online in G3: Genes, Genomes, Genetics (and the July 2012 print issue of G3).

Using a fruit fly model, the OHSU team genetically increased or eliminated TDP-43 to study its effect on the central nervous system. By using massively parallel sequencing methods to profile the expression of genes in the central nervous system, the team found that the loss of TDP-43 results in widespread gene activation and altered splicing, much of which is reversed by rescue of TDP-43 expression. Although previous studies have implicated both absence and over expression of TDP-43 in ALS, the OHSU study showed little overlap in the gene expression between these two manipulations, suggesting that the bulk of the genes affected are different.

"Our data suggest that TDP-43 plays a role in synaptic transmission, synaptic release and endocytosis," said Dennis Hazelett, Ph.D., lead author of the study. "We also uncovered a potential novel regulation of several pathways, many targets of which appear to be conserved."

Researchers Discover Promising New Treatment for Egg Allergy

ScienceDaily (July 18, 2012) ? Doctors currently have only one recommendation for people allergic to eggs: avoid eggs completely. But researchers at the University of North Carolina School of Medicine recently found promise in doing just the opposite. Eating small amounts of egg every day for many months lowered the threshold for allergic reactions in 75 percent of egg-allergic children; 28 percent were able to incorporate egg into their regular diets after two years on the treatment.

"It's just what we had hoped for," said Wesley Burks, MD, Curnen Distinguished Professor and Chair of the UNC Department of Pediatrics and the study's lead author. "It's what we anticipated based on earlier studies, but we weren't sure it would happen. Almost a third of the children had a permanent change and were no longer egg-allergic."

The study appears online July 19, 2012, in the New England Journal of Medicine.

Burks cautioned that the treatment is not yet ready for widespread adoption, however. "There are too many side effects that we don't really understand, and it could be dangerous if it was done by a family in a home," said Burks. "More studies are needed to understand the safety aspects better."

Egg allergy is one of the most common food allergies and occurs most frequently in children. Although many children outgrow it by age 5, the allergy can persist into adulthood. Total egg avoidance is difficult when eggs lurk everywhere from baked goods to pastas and sauces; allergic reactions to accidental egg ingestion can be mild to severe and include skin, respiratory, and gastrointestinal symptoms.

"The intent of this study was to develop a new treatment for egg allergy because we really have no treatment now, other than avoidance," said Burks. "This study gives us hope that we're closer to developing a treatment." Burks added that the results may also have implications for treating other food allergies, such as allergies to milk or nuts.

The study enrolled 55 children and adolescents aged 5-18 with egg allergies that were considered unlikely to resolve on their own. Participants' families were given either small amounts of powdered egg (building up to the equivalent of 1/3 of an egg daily) or a placebo to mix into the child's food. Although children on the treatment experienced allergic reactions to the egg powder during the first few months of the study, none experienced a severe reaction.

After 10 months, researchers administered an "oral food challenge" to test participants' reactions to eating 5 grams of egg powder, equivalent to nearly a whole egg. Fifty-five percent of those on the treatment passed the challenge without significant allergic symptoms. None of the 15 participants who had been given a placebo passed the challenge.

After 22 total months, researchers performed another challenge during which participants on the treatment were given 10 grams of egg powder, equivalent to nearly two whole eggs. This time, 75% passed the challenge. Those who passed discontinued the treatment.

At month 24, those who had passed the second challenge and discontinued treatment were given a final test of 10 grams of egg powder plus a whole cooked egg. Twenty-eight percent of the original treatment group passed and were subsequently able to integrate egg into their regular diets.

Burks said the study demonstrates that there is hope for treating egg and other allergies, but further research is needed to determine how the treatment can be performed safely. Studies involving more patients would also help researchers determine which patients are most likely to benefit from the treatment.

Voyageur Canoe Group Reservations
Imagine you and your family and friends paddling a 30-foot Thompson-style Voyageur canoe. This is a great outdoor group outing idea and a fabulous opportunity to work as a team for up to 15 paddlers. This boat is a replica, birch bark canoe used by fur traders 200 years ago. The 30-foot Voyageur canoe is a large volume, extremely stable canoe that requires very little water to navigate, yet is very easy to paddle and maneuver.
